The challenge
Post-Series-B, the client's runway math turned the cloud bill from a line item into a board topic. Spend had compounded at 4× revenue growth, and nobody could explain why beyond 'the product grew'.
Two prior FinOps engagements had produced 90-page reports and not much else. The board wanted a number on the bill, not a slide deck.
Our approach
We started with a two-week diagnostic. Tag coverage was 38%. Reserved capacity was zero. Three of the top five services were running on default instance types. Two production databases were on m5.24xlarge with single-digit CPU.
Concurrent with the diagnostic, we built the new account topology — prod / staging / shared / security — in Terraform. Workloads moved in three waves, sequenced so the highest-spend services moved first.
Rightsizing happened during migration, not after. New instance types, new storage classes, new replication settings — all baked into the Terraform modules. Old account stays read-only for 30 days, then closes.
The outcome
Monthly AWS spend dropped 41% across the three months of the engagement. Half of that came from rightsizing the two production databases and the redis fleet; the other half from a combination of Savings Plans, idle resources, and storage tier moves.
Zero downtime across the migration. The team didn't rotate — same engineers from kickoff to handoff. The client's platform lead now reviews every Terraform change personally; we get the occasional Slack ping.
Six months later spend is still trending below the diagnostic baseline, even though the platform's monthly active accounts grew 28% over that period.
